Why didn't the gang just shoot all of them when they had the chance? I think I've got it.

On rewatch the coffee is poisoned when they first enter because the gang doesn't want a gunfight that could kill Daisy. They originally hoped they could just let everyone die without risking anything.

Likewise the Lincon letter. If they kill Warren there worried of the supposed consequences. Would the army come hunting them down?

And right when they find out its fake Warren proves how fast a draw he is by killing the old man. Making firing guns way more of a risk.

So at that point the gang figures the best cause of action is to just wait. Right after this John drinks the coffee and the guy under the floor is kind of forced into shooting when Sam Jackson's character lines everyone up.

I don't get how that's a plothole. The whole point is that Marcus Warren being there made them lose. If he wasn't there, they'd have no opposition and frankly if it was just Chris Mannix then they'd have easily taken him out. I don't really get what else there is to say about this.

If it'd been Ruth alone, they'd have shot him.

Instead, Ruth shows up with Warren and Mannix. The three of them could easily take on Pete, Grouch and Marco, leaving Jody outnumbered.

I doubt they're worried about the Union army though; Warren already had a price on his head.

probably part of the reason he made them a Sheriff and War hero. Capable gun fighters who wouldn't just be taken down easily

Working my way through the Netflix "extended" version and I also noticed:

(1) "Bob" was there to greet them, likely to suss out Ruth and his coachman. He was the first line of offense. Without his say-so (which could he as simple as shooting Ruth in the back), Grouch and Pete would just play it cool.

(2) Soon as Ruth was inside, Daisy made it a point to "casually mention" Mannix and Warren as the "new sheriff of Red Rock" and Ruth's "friend in the stable." She sounded like she was mocking them but, in retrospect, she was warning Grouch and Pete that Ruth had backup in addition to the coachman.

EDIT: In the extended edition, Daisy's shown making direct eye contact with English Pete and Grouch Douglas. When she realizes they're ready to start shooting, THAT's when she loudly mentions "new sheriff of Red Rock"

because the gang didn't count on the blizzard, nor the two riders who tagged along in Ruth's stagecoach
